18 of the 20 best open models today are Mixture-of-Experts. Dense is basically over. And yet the know-how to train a good MoE still lives mostly in the heads of a handful of teams. So we spent 800k GPU hours running the experiments ourselves and wrote everything down. Super happy to finally release "The Ultimate MoE Training Handbook", free and open, organized around the questions training teams hit: - how many experts, how big, shared or not? - why is half my step spent in all-to-all, and how do I hide it? - why is my run 25x slower with no error in the logs? - softmax, sigmoid or sqrt(softplus) router, and why keep it in fp32? - aux loss or DeepSeek's loss-free bias? - upcycle a dense checkpoint or train from scratch? - can I serve with fewer experts per token than I trained with? ⚠️ Warning: it's long (~70k words, budget a few days, sorry) but with 55 interactive figures, code you can run and numbers from our own runs. Read it here: huggingface.co/spaces/huggin…

Hiring a Head of Marketing for Varick. In the last year we've done over 300M impressions on socials, without even trying. It was me posting between meetings or while walking to work. I want you doing this full time so we hit 3B in the next year. Must be chronically addicted to AI Twitter, and must have S-Tier video/image editing and design experience. Up to $200K base + equity. In person at our SF HQ. DMs open.

It’s crazy to think about but a company's most valuable AI asset could be its accumulated record of what good work looks like.

We're entering the extreme copy/paste era of short-form video. Yes, trends and ideas have always been copied. The difference is that now, it takes 0 effort. The copies are fully automated with AI. You can just run a /skill scraping IG/TT for top performing posts, automatically recreating them with your avatar or diff characters en masse, at scale. People are creating dozens of variations, running them all as trial reels bc there is no penalty for quantity. Unfortunately, this is going to 100X. Because it works, and marketers are starting to figure out how to max leverage it. I think short-form video algorithms will have to be seriously re-thought in the coming year.

Weekend hack: HackerTube. I was annoyed with YouTube's recommendations so I had Claude filter down 43M comments over 20 years of HN to 6,454 videos that keep being recommended. *Significantly* better viewing experience, ~2 hours with Opus 5.5: hackertube.org/ - Excellent recs without any logins (state is kept in local browser session) - Thumbnail is a representative frame from middle of the video instead of the super duper A/B test hyper-optimized user uploads - Underlying data from the comment analysis as one zip file, point your Claude at it and ask for your own version - HackerTube Longs ✊ A bit more on the process: I use Claude Code (desktop app for Mac), Opus 5.5 on Medium effort as my default. I only talk to Claude and have it do everything, the only "manual work" I helped with in tandem was in the browser (reminiscent of MenuGen): 1) I had to create some kind of API key from Google Cloud UI to query YouTube for video metadata, 2) I booted up a VPS box for serving and 3) I bought the domain name. Once the box was up I gave Claude the IP and told it update, secure, harden, deploy and optimize the code, and it did the whole thing. Many awesome projects that would have normally taken weeks/months even can now be few-shotted for breakfast. What else are we not thinking of.

Most business books by mega-successful founders are a mix of "How I won the lottery" + "Here's what worked 10 years ago". You gotta go your own way.
The founders you're told to copy can't all be right. Instagram and WhatsApp raised venture money and grew as fast as they could. 37signals stayed small and calm on purpose. @levelsio builds his companies alone. The course-sellers say their system works for anyone who buys the course. And my company, WP Engine, was built on 24/7 uptime and a lot of customer service. You can't follow all of them. So which one is the right way to build a company? None of them. They're outliers, even among the founders of their own time. Fewer than 10% of software companies raise money at all, so the Instagram path isn't a playbook. It's a rare exception that makes a good story. So is Smart Bear, so is WP Engine. I couldn't even copy myself. If I tried to build a new company today the way I built Smart Bear in 2002 or WP Engine in 2010, it wouldn't work at all -- the world has changed, markets have changed, competitors have changed, to say nothing of AI. The right path depends on your goals, your market, your life, and I guess everything else. Your path doesn't need to look like ours. In fact, it probably won't. longform.asmartbear.com/rela…

Most people use AI like a search bar. Ask, copy, paste, repeat. 👇 What if it just did the work for you? In March, our OpenClaw demo night at Ramen Space sold out with 500+ registrations. One of the demos came from @aelson389, who showed how he runs several ventures with automated agents. The room was wowed. Now Adrian's teaching it. Introducing our new workshop at Ramen Space: Build your first AI agent in a day. 🤖 You'll build an always-on Hermes AI agent you can text, and leave with three workflows running: 1. A one-page brief on your phone an hour before every meeting 2. A Monday digest on your competitors, clients or the topics you follow 3. A morning round-up of your email and messages, with drafts ready to review Your agent is hosted for you, so no coding needed. Our last AI workshop sold out all 15 places: "Been one of my main breakthroughs in the last 6 months," said Max. Sat 21 Nov at Ramen Space in Dalston. 12 spots only, 9 left. Bring the task you're sick of doing: luma.com/ai-agent-workshop-0…
